Most owners have an honest read on one or two dimensions of their readiness for AI, usually the systems and the budget, and a partial read on the rest. The plan then gets built on the parts they know well, and the parts they do not know get absorbed as risk nobody priced.

There is a question upstream of every leadership development decision, and it rarely gets asked out loud. Are you paying to change who someone becomes, or how someone presents? Those are different purchases, they move different numbers, and the research does not treat them as substitutes.

When a quarter gets tight, the people investment is the first line cut, because nobody has put a dollar on it. That is a measurement failure rather than a spending decision, and for most small companies the number sitting inside it is larger than the software budget.

Promoting someone does not make them capable of managing people. Most companies skip the part where they teach it, then wonder why the team goes quiet. The cost lands on the payroll rather than the training budget, and it is usually the largest unbudgeted expense of the year.

The pilot worked. Then the quarter closed and the numbers looked the same. The return leaks out in the space between the person who found the shortcut and the way the business actually runs, and closing that gap is a leadership decision rather than a technical one.

When leaders tell their teams to "find their passion," they think they're being inspiring. One pattern I've noticed is that this advice, however well-intentioned, actually makes high performance harder.
